Coffee Roaster Commissioning: Drum Seasoning, First Roasts & Break-In

The container arrives, the crate comes off the truck, and the message we get is almost always the same: “It’s here — what do I do first?” One buyer put it more bluntly after his machine landed: “The first machine wouldn’t start.” It turned out to be a phase sequence problem that took four minutes to fix once someone knew where to look.

Coffee roaster commissioning is the week between delivery and your first sellable batch. Done properly it takes two to five days, protects your warranty, and gives you a machine whose behaviour you actually understand. Skipped, it produces smoky first roasts, tainted coffee, belts that squeal at week three, and support calls that were entirely avoidable. This is the sequence we give every buyer who takes delivery of a roaster from our factory.

Day 0: Uncrating and Inspection (Before You Sign Anything)

Photograph the crate on the truck, before it is opened. If there is visible damage, shock indicator activation, or a crushed corner, note it on the delivery paperwork before the driver leaves. Once you sign clean, a freight claim becomes very difficult.

Then work through the packing list item by item:

  • Drum, chaff cyclone, cooling tray fan and control panel all present and undamaged
  • Control panel glass and display intact; no cracked switches
  • Drum door and sampler (trier) move freely
  • Loose-shipped items accounted for: exhaust flange, cyclone ducting, sample trier, spare belts, tool kit, manual and wiring diagram
  • Nameplate voltage and phase match the supply you told us about at order stage — check this now, not after the electrician has left

Turn the drum by hand. It should rotate smoothly with no scraping. A light metallic contact sound usually means shipping bolts are still fitted or the drum has shifted; message us with a video before you force anything.

Day 1: Position, Level and Connect

Levelling

A roaster that is not level discharges beans unevenly and drains the cooling tray poorly. Use a spirit level across the drum axis and front to back, and shim the feet until it is within roughly 2 mm per metre. On a 30 kg machine this matters more than people expect — the drum is heavy enough that a sloping floor will pull it out of alignment over time.

Clearances

Leave service access behind and beside the machine, typically 500–800 mm depending on capacity. Every roaster needs its bearings greased, its belts checked and its cyclone emptied. A machine pushed hard against a wall on installation day becomes a machine nobody maintains.

Exhaust

This is the one that gets rushed and shouldn’t be. Each roaster needs its own dedicated duct run — never shared with a kitchen hood or another appliance — with as few elbows as possible, a cleanout access point, and a route that does not dump smoke over a neighbour’s window. Electrical

A licensed electrician connects the machine, not you. What they should verify:

  1. Supply voltage and phase match the nameplate — see the voltage guide if there is any doubt about 220 V vs 380 V vs 400 V.
  2. Proper earth connection.
  3. Rotation direction. On three-phase machines, if the phase sequence is reversed the drum and exhaust fan run backwards. The machine appears to “not work” or to smoke badly. The fix is swapping any two incoming phases at the isolator — an electrician’s two-minute job. Watch the drum through the door and confirm it turns in the direction marked on the housing before you ever apply heat.
  4. Circuit rating adequate for the full load including the cooling fan and any afterburner or smoke filter, which should be on its own circuit.

Gas (Gas Models Only)

A licensed gasfitter connects and commissions the burner. They will set the inlet pressure to the figure on the nameplate, confirm the machine is configured for your fuel — LPG and natural gas use different injectors, and this is set at the factory when you tell us which you have — and soap-test every joint. Do not attempt a first light before this is signed off.

Day 2: Burn-In and Drum Seasoning

Every new roaster leaves the factory with protective oils on machined surfaces and freshly cured paint on the drum housing. If you put green coffee in before burning that off, the first several batches will taste of it. Seasoning is not optional folklore; it is why your first sellable roast is on day three rather than day one.

Raise gradually to around 200–230 °C and hold. Do not shock the drum with full heat. Smell fades as it goes. Metal expansion ticking is normal.
4. Sacrificial batches
2–3 roasts
Cheapest green you can buy, 50–70% of rated capacity, roast to a medium colour. Discard. First batch may smell off. By the third it should smell like coffee.
5. Calibration batches
next 8–12 roasts
Real coffee, consistent batch size, log everything. Profiles drift slightly as thermal mass settles, then stabilise.

The point of stage 5 is that a roaster’s heat behaviour is not stable on batch one. Drum, housing and refractory all reach a working thermal equilibrium over the first dozen roasts. Buyers who judge a machine on its second batch are judging the wrong thing.

Day 3: Verify Your Instruments Before You Trust Them

Your bean probe and environmental temperature readings are about to become the basis for every profile decision you make for the next ten years. Check them once, at the start.

  • Ice water test: a probe in a well-stirred ice/water slurry should read close to 0 °C.
  • Boiling test: in boiling water it should read close to 100 °C at sea level, lower at altitude.
  • Probe position: the bean probe tip must sit in the bean mass, not in free air above it. A probe reading high and fast usually means it is too far from the beans.

Week 1: The Break-In Checks Nobody Tells You About

New machines settle. Three checks in the first week prevent most of the faults we see reported in month two.

Frequently Asked Questions

How long does coffee roaster commissioning take?

Two to five days for the machine itself: one day for positioning, levelling and connection by your electrician and gasfitter, one day for burn-in and seasoning, and one day for instrument checks and sacrificial batches. Expect another one to two weeks of roasting before your profiles are fully repeatable.

Do I really need to season a new roaster drum?

Yes. New machines carry protective oils on machined surfaces and freshly cured paint. Two empty heat cycles followed by two or three sacrificial batches removes that. Skipping it means your first paying customers taste it.

My new three-phase roaster won’t start properly. What is the most likely cause?

Reversed phase sequence. If the incoming phases are connected in the wrong order the drum and exhaust fan run backwards, so the machine seems dead or smokes heavily. An electrician swaps any two incoming phases at the isolator and it is fixed. Always confirm drum rotation direction against the arrow on the housing before applying heat.

Can I install a coffee roaster myself?

You can position and level it yourself. Electrical connection must be done by a licensed electrician and gas connection by a licensed gasfitter — in most countries that is a legal requirement, and doing otherwise will void both your warranty and, usually, your insurance. We supply wiring diagrams, gas specifications and installation drawings so your trades have what they need before delivery day.

What should I have ready before the machine arrives?

Ventilation route agreed and duct materials on site, electrical circuit installed to the machine’s rating, gas connection point in place, forklift or pallet jack access from the truck to the final position, and roughly 20 kg of cheap green coffee for sacrificial batches.
